Pork shoulder cook time

Hello from the great white north...I have done a couple of pulled porks
but never for a group of people. When should I start smoking an 8lb
shoulder. I want to feed people at about 3 in the afternoon. Will maintain an egg temp. of 225. I have found they usually cook quicker than I plan for,also cooking times on the site vary from 19 hours (naked whiz) to 6-8 hours on some posts. What's a safe average so friends don't go home hungry ?[p]Thanks[p]CB
