Turkey time per pound

I've done probably 3-4 turkeys in my egg over the last two years. All but one have turned out great. I can't seem to nail the estimated time down.  Everyone I have done seems to take about 10-12 min per pound.  Many of the threads suggest 15+ min per pound.  That's where my bad turkey came in.  I tried it Mad Max last fall and started it at the "appropriate" time. His was 20lb and he suggested 7 hrs at 325. Anyways, it was done about 4 hours.  18 lb bird!  So it sat around for 2 hours prior to eating. I don't remember the exact times and weights but every time I've cooked one its done much quicker than expected.  

What have you all found works for est time and what temp are you using? 325? 375?

Edit...Regular bird, not spatchcocked.  Also, unstuffed.
